Bringing AI to 14,000+ bank staff, safely
HSBC · Innovation & AI, 2025–2026
A major bank wanted its staff using AI in their everyday work. That is harder than it sounds. Banks are heavily regulated. Any tool that touches customer data, or helps make a risk decision, has to clear a far higher bar than an everyday chatbot.
The brief
Get AI tools into the hands of thousands of staff. Do it without creating new compliance risk. Do it without people trusting the AI more than they should. And do it before a six-month buying process killed the momentum.
The approach
This was never a case of buying software and switching it on. The work started with the problem, not the tool:
- Sat down with staff, both front line and back office, to find where AI would genuinely save time. Just as important: where it would only add another tool nobody uses.
- Built and tested one simple rule. The AI writes a first draft, and a person always checks and approves it. Nothing reaches a customer, or a decision, without that check.
- Tested it with real staff before rolling it out widely. Wherever people got confused, or trusted the AI too readily, the design changed.
Why it matters for a smaller business
Your business will almost certainly never run a project this size. But the questions are exactly the ones we answer on the high street. Where does AI actually save time? Where does it add risk? And how do you get a team using it properly, rather than ignoring it or trusting it blindly? The scale changes. The method doesn't.
